Our client, a large regional reseller of heavy equipment and industry-leading power solutions based in Dubai, launched an ERP transformation programme to streamline operations and enhance efficiency. This programme would impact over 3,000 employees globally, operating in 11 regions across Africa and the Middle East.
Our client was implementing Oracle Fusion. However, the programme faced many challenges leading to concerns among stakeholders and leadership as to whether the benefits were going to be delivered. In response to this, the programme was temporarily paused to initiate a comprehensive Programme Health Check to identify corrective actions, reduce risk and accelerate value creation. The health check would redefine the programme structure, roles and responsibilities for all parties, to reboot the programme and make it a success.
Approach / Solution
CMG was asked to conduct the Health Check. Interviews and workshops were held with stakeholders from all impacted business areas to gather insights on the degree of change within their functions. This process also drew out concerns, expectations, and levels of resistance regarding the programme. CMG findings recommended the following:
- Restructure the programme to make it business led
- Clarify roles and responsibilities to encourage empowerment and accountability
- Establish a straightforward yet efficient governance framework to remove obstacles
- Revitalize the programme, through communication and engagement activities with strong leadership alignment
The Programme Health Check played a crucial role in resetting the programme. Through evaluating, modifying, and realigning the programme our client was able to confidently surface challenges, maintain project momentum, and achieve the desired business outcomes through effective change leadership:
- Insightful Assessment: The health check offered valuable insights into the project’s status and the level of change impact, providing a comprehensive understanding of challenges, opportunities for improvement, and how to structure the project team and governance effectively
